_ Agents are a contact center’s most vital resource. A recent landmark study revealed that if it weren’t for contact center agents, there would be nothing to keep headsets from simply falling to the floor and breaking. Another key role agents play is providing quality service that keeps customers coming back and buying stuff.

With agents playing such a critical role in the success of your contact center and organization as a whole, it’s paramount that you take the time to hire the right people to cram into your cubicles. Too many contact center managers – pressed to fill seats and cover the phones – rush through the agent assessment and selection process. These managers then act surprised to find that the candidate they hired is unqualified, unreliable and/or unconscious.

To help ensure that the frontline folks you hire are top-notch, I’ve come up with two key multiple choice questions that you need to ask every applicant, along with focused analysis of what each answer option indicates. I guarantee that incorporating these two questions into your assessment process (and heeding my advice based on the answers selected) will lead to a big improvement in the caliber of agents you bring on board. If, by chance, you are not completely satisfied with the results, let me know and I’ll gladly send you a list of all the things you probably did wrong on your end.

Now, on to the aforementioned multiple choice interview questions:

1) What is the primary reason you want to work as an agent in our contact center?

a) I’m looking for a challenging yet rewarding opportunity to utilize my strong customer service and problem-solving skills to drive loyalty and revenue.

b) I have always wanted to work for your fine organization and believe that starting out in a customer-facing role would be a great way to begin.

c) The voices in my head keep telling me it’s the right thing to do.

Be weary of applicants who choose “a”, as they are obviously very arrogant and egotistical. “Oh, I’m great. Look at me I’ve got strong skills.” How obnoxious. Certainly not cut out for the agent position, which requires humility and selflessness. Turn them down flat, or maybe refer them for a job in Marketing.

Forget those who choose “b”, too. They are stalkers. They’ve had an unhealthy obsession with your company for years and are now looking for a chance to get inside and control it like some crazed puppeteer.

Applicants who choose “c” are where it’s at. They show creative potential and a refreshingly different mindset. It’s important to hire a diverse group of people, including those who require a padded workstation free of any sharp objects. And since they already have voices in their head, they are much less likely than others to become overwhelmed during peak calling periods.


2) The most important thing to remember when dealing with angry customers is…

a) To offer empathy and support via such statements as, “I see what you mean”,  “I understand your frustration”, or “If I were there I would hold you close.”

b) That you are the person the ACD has chosen to take charge of the situation and turn a negative customer experience into a positive one.

c) That no matter how furious the customers are and how loud they yell, they’re going to die some day.

Applicants who choose “a” here are the same people who always say that everything is going to be okay, even when you tell them that you have to move to Detroit or can’t afford an iPhone. They are deceptive and dangerous. I not only recommend not hiring these types of people, but I suggest you immediately fire any existing employees who respond to this question in the same way.

As for applicants who select “b”, run – don’t walk – in the other direction. Trust me, you don’t want “everything-happens-for-a-reason” people interacting with your customers. They’ll use the concept of “fate” to defend their every action in the contact center. “I’m not sure why I told that caller to bite me before hanging up on him – I guess it was just meant to be.”

Those who choose “c” have the right idea. They are able to keep a level head in times of strife and are thus less likely to burnout and alienate customers. In addition, their obsession with the futility of human existence typically leaves them with few friends, which means they will rarely complain about the schedule interfering with their social life. 


 
 
Regardless of whether you celebrate Thanksgiving or not, it’s nice to take some time every now and then to give thanks for what you have. And even though you are currently fighting a war against agent burnout, a limited budget and customers with a bloated sense of self-importance, there are still plenty of things to be thankful for in the contact center industry. Here are just a few:

Increased respect.
Although execs aren’t exactly writing blank checks for the contact center, you should be thankful that most now recognize the invaluable insight and data the center captures daily, and the impact that the center has on customer loyalty and revenue. As a result, many C-level officers have stopped writing nasty graffiti about the contact center on executive washroom walls. Some now even allow agents and supervisors to look directly at them during their annual walk across the phone floor. 

Casual dress codes.
Until video calls come along and ruin everything, contact center pros can be grateful that nobody expects them to look classy. While folks in Marketing, Sales and other so-called "higher-profile" departments must contend with the daily stress of lining up an outfit that will impress clients and co-workers, contact center folks can slap on the same jeans or pleated khaki pants they’ve worn for the past month, with no fear of negatively impacting the customer experience or their career.      
Frontline task forces.
If you are a contact center manager or supervisor, you should thank your lucky stars for the fact that you have a whole host of agents who are totally desperate for a little job diversity and time off the phones. If you haven’t yet started to tap their desperation and put them to work on projects you don’t want to deal with, or let them come up with improved processes that you can take credit for, then you should be thankful that I just informed you of this brilliant strategy. 

Social media.
True, nobody in the contact center really knows how to handle social media as a customer care tool yet, but be thankful that the hype surrounding it has distracted senior management from the fact that your center hasn’t really figured out the phones, email or chat yet, either. Another reason to be thankful for social media is that, once you do figure it out and set things up right, your most avid customers will step in and start to handle most of your other customers’ online complaints for free.

Lack of windows.
While some contact centers these days have an ample number of windows, be thankful if yours is not one of those centers. There’s nothing worse than having a portal to the outside world that lets you see all you’re missing while you’re busy getting slammed by calls and berated by customers. You and your staff need to focus on the internal chaos – if you have birds and sunshine and trees and mountains distracting you, you’re never going to survive.

Helium balloons.
You show me a contact center pro who isn’t thankful for the abundance of colorful balloons floating around the phone floor, and I’ll show you a contact center pro who doesn’t know how to use them to full effect. The squeaky voice you get from inhaling helium is hilarious and stress-reducing no matter how many times you do it. Regardless of how burnt out and browbeaten you are on the job – having a constant supply of noble gas makes it all worth it.

One final thing that I, personally, am extremely thankful for is you – my readers – for tuning in to my ramblings each week and for not reporting me to the proper authorities.

Earlier this week I delivered a keynote presentation at a fun and informative user group event sponsored by Calabrio (www.calabrio.com). Prior to the event, Calabrio posed a handful of cogent questions and asked me to provide some insightful responses.

I provided these instead.

How have you seen contact centers change in the past 5 years?

For one, the contact center now receives much more respect from the rest of the company and the business world in general. What used to be viewed as a mere back-office operation is now highly valued for the critical customer data and insight it gathers daily (and shares with key departments) to greatly enhance customer loyalty and revenue. No longer do contact center managers and staff get beaten up and have their lunch money stolen by big mean bullies in Marketing, Sales or other departments. If you work in a contact center and still do endure such bullying, let me know and I’ll take care of it. I’m tough like that.

Another big and very positive change in our industry is the increased use of home agents. After years and years of contact centers just tinkering around and testing the home agent waters, many are finally fully embracing this powerful staffing model, which studies have shown to improve agent recruiting, retention and performance, as well as decrease facility costs and enhance staffing flexibility. Add in the obvious “green” benefits the home agent model affords, and it’s easy to see why more and more companies are kicking their agents out of the contact center. 

And of course, no conversation about big changes would be complete without mentioning the emergence of social media and its impact – both real and imagined – on customer care. Just when contact centers were starting to get a handle on the phones, email, chat and web self-service, social media comes barreling in and forces managers to return to therapy.  


What are a couple of the biggest challenges facing contact centers now?

One of the biggest challenges contact centers face now is one that they have always faced: Keeping agents in place and inspired. While with ICMI from 1994-2010, I was involved in several research studies and reader surveys in which we asked managers to list their biggest concerns and challenges. Agent turnover and burnout always topped the list. Fostering agent engagement and retention is especially critical in today’s crazy competitive business climate, where top-notch service and support is often the differentiating factor – the thing that determines what company a customer decides to mate with for life.

I’ve already alluded to what I see as the other major challenge in today’s contact center: Managing the multichannel madness. Have you ever tried accurately forecasting and scheduling for phone, email, chat and social media contacts – and ensuring that customers receive consistent, efficient and effective service regardless of which of those channels they choose? Scary. It’s why I merely analyze and write about contact centers rather than actually RUN one.


You’re a humorist in a unique industry. Can we use a little more comic relief in the world of customer service?

Absolutely. Just look at what we’ve got: An industry full of managers being pressed by execs to constantly do more with less; agents being measured on a multitude of performance metrics while sitting in a cubicle that’s the same square footage as their body; and the entire center having to handle a seemingly endless stream of calls and other contact types from highly demanding customers who are often abusive even though they know that you know where they live. If that’s not an industry begging for comic relief, I don’t know what is.

Managing a contact center is no laughing matter. But if you want to survive in this business, laughing matters. Humor defuses. Humor relieves. Humor inspires. And if we can’t laugh at ourselves, who can we laugh at – besides the guys over in IT.

In high school, I was voted “Most likely to write a top-selling ebook on contact center best practices”. It was a peculiar honor, especially since I graduated high school years before either ebooks or the term “contact center” had even been invented. My senior class was a prophetic lot.

Of course, such a lofty and obscure prediction places a lot of pressure on a person. Throughout college I wondered if I would ever live up to the expectations of my peers. At my university there were no classes or study groups on contact center practices; no dean of Customer Management. I tried to engage my college friends in contact center-related conversations, but they all felt that frat parties and frisbee were more important than first-call resolution.

Feeling that college ill-prepared me to fulfill my ebook destiny, I took a job as an agent for an insurance contact center right after graduating in 1991. However, I soon found that having to adhere to schedule in a cramped cubicle nine hours a day left little time for me to discover best practices or to write.

Things started to look more promising when I secured a job as an editorial assistant with ICMI in June of 1994. The fact that I didn’t have much contact center experience or knowledge didn’t bother ICMI founder Gordon MacPherson; he had been looking for somebody with good writing skills and a fiery ambition whom he could shape and mold. When he read on my resume that I had been voted “Most likely to write a top-selling ebook on contact center best practices” back in high school, he knew that I had what it took to become a top-notch editor for their pioneering publication of the time, Service Level Newsletter.

I learned a ton in my editorial position at ICMI. Gordon – and later, Brad Cleveland – enthusiastically taught me the key principles of contact center management. I got to interview top experts the world over and write articles and research reports on the most pressing issues, biggest challenges and hottest trends facing contact center professionals. Over my 16 years at ICMI I learned about and witnessed first-hand the most effective practices with regard to workforce management, metric selection, quality monitoring, customer satisfaction measurement, customer relationship management, agent hiring and retention, email/chat management, IVR and web-self service, outsourcing, home agents, and a lot more. I learned how to say key contact center management terms like “shrinkage” and “Erlang” without giggling, and was able to memorize over 700 industry acronyms without the aid of performance enhancing drugs.  You name it, I wrote about it, conducted research on it, and – eventually – spoke about it at industry events.

But what I didn’t do while at ICMI is make my high school classmates’ prognostication become a reality. True, I have written well over 200 feature articles, nearly the same number of case studies, dozens of research reports and countless industry-related blurbs and bytes, but I have never written an ebook on contact center best practices.

Until now.

Last week in Part 1 of this post, I cited several quality monitoring practices commonly embraced by the world’s best contact centers, then stopped midway through in a desperate attempt to make you come back to my website this week.

Here we go with Part 2. I hope the wild anticipation didn’t cause you to lose too much sleep.
 
Incorporate customer satisfaction ratings and feedback into monitoring scores. Here is where quality monitoring is really changing. This shift in quality monitoring procedure is so important, it’s underlined here – and just missed getting typed out in ALL CAPS.

Quality is no longer viewed as a purely internal measure. Many contact centers have started incorporating a “Voice of the Customer” component into their quality monitoring programs – tying direct customer feedback from post-contact surveys into agents’ overall monitoring scores. The center’s internal QA staff rate agents only on the most objective call criteria and requirements – like whether or not the agent used the correct greeting, provided accurate product information, and didn’t call the customer a putz. That internal score typically accounts for anywhere from 40%-60% of the agent’s quality score, with the remaining points based on how badly the customer said they wanted to punch the agent following the interaction.


Add a self-monitoring component to the mix. The best contact centers usually give an agent the opportunity to express how much he or she stinks before the center goes and does it for them. Self-evaluation in monitoring is highly therapeutic and empowering. When you ask agents to rate their own performance before they are rated by a quality specialist (and the customer), it shows agents that the company values their input and experience, and it helps to soothe the sting of second- or third-party feedback, especially in instances when a call was truly flubbed.

Agents are typically quite critical of their own performance, often pointing out mistakes they made that QA staff might have otherwise overlooked. Of course, the intent of self-monitoring sessions is not to sit and watch as agents eviscerate themselves – as much fun as that can be – but rather to ensure that they understand their true strengths and where they might improve, as well as to make sure they and your quality personnel are on the same page. Self-evaluations should cease if agents begin to slap themselves during the process, unless it is an agent you yourself had been thinking about slapping anyway.


Provide positive coaching soon after the evaluated contact. Even if you incorporate all of the above tactics into your monitoring program, it will have little impact on overall quality, agent performance or the customer experience if agents don’t receive timely and positive coaching on what they did well and where they need to improve. Notice I said “timely” AND “positive” – this is no either/or scenario: Giving agents immediate feedback is great, but not if that feedback comes in the form of verbal abuse and a kick to the shin; by the same token, positive praise and constructive comments are wonderful, but not if the praise and comments refer to an agent-customer interaction that took place during the previous President’s administration.

At the end of each coaching session during which a key area for improvement is identified, the best centers typically have the coach and the agents work together to come up with a clear and concise action plan aimed at getting the agent up to speed. The action plan may call for the agent to receive additional one-on-one coaching/training offline, complete one or more e-learning modules, work with a peer mentor, and/or undergo a lobotomy.


Reward and recognize agents who consistently deliver high quality service.  While positive coaching is certainly critical, high-performing agents want more than just a couple pats on the back for consistently kicking butt on calls. Top contact centers realize they must reward quality to receive quality, thus most have some form of rewards and recognition tied directly to quality monitoring results. Agents in these centers can earn extra cash, gift certificates, preferred shifts and plenty of public recognition for achieving high ratings on all their monitored calls during a set month or quarter. In some centers, if an agent nails there quality score during an even longer period (six months or a year), they may earn a spot on the center’s “Wall of Fame”, and perhaps even the opportunity to serve as a quality coach who can boss around their inferior peers.

To foster a strong sense of teamwork and to motivate more than just a select few agents, many centers have built team rewards/recognition into the fold. Entire groups of agents – not just the center’s stars – can earn cash and kudos for consistently meeting and exceeding the team’s quality objective over a set period of time. Such collective, team-friendly incentives not only help drive high quality center-wide, they help protect the center’s elite agents from being bludgeoned with their own “#1 in Quality” trophy by co-workers.

Quality monitoring is as old a practice in contact centers as sending electric shocks through agents’ headsets to help keep handle time down. But just because centers have been conducting quality monitoring forever doesn’t mean they have been doing it right.

Effective quality monitoring is so important, I’m going to do two successive blog posts on the topic. This week and next my posts will highlight the quality monitoring tactics and strategies shared by contact centers that are better than yours. Here we go: 

Gain agent understanding of and buy-in to monitoring from the get-go. In top contact centers, managers introduce the concept of monitoring during the “job preview” phase of the hiring process. Agent candidates learn (or, if experienced, are reminded) of the reasons behind and value of monitoring, as well as how much monitoring will occur should they be offered and accept a job in the center. Managers clarify that monitoring isn’t intended to catch agents doing something wrong, it just often works out that way. They explain how monitoring is not only the best way to gauge an agent’s strengths and where they can improve, but also to pinpoint why the people who designed the center’s workflows and IVR system should be fired.

Gaining agent buy-in to monitoring goes beyond mere explanations and definitions. The best contact centers show new-hires and sometimes even job applicants how quality monitoring actually works by having them listen to recorded calls with a quality specialist. The specialist goes over the center’s monitoring form/criteria, shows how each call was rated, and lets the newbies decide on a fitting punishment for the agent evaluated. 


Use a dedicated quality monitoring team/specialist. In many contact centers, quality monitoring is carried out by busy frontline managers and supervisors. In the best contact centers, the process is carried out by dedicated quality assurance nerds – folks whose sole responsibility is making sure that the center’s agents and systems aren’t making customers nauseous.

I’m not saying that frontline managers/supervisors don’t know how to monitor;  rather I’m saying that they typically don’t have time to do so effectively and provide timely coaching. With a dedicated quality monitoring team (or, in smaller/less wealthy centers, a single quality specialist) in place, there is time to carefully evaluate several customer contacts per month for each agent, and to provide prompt and comprehensive feedback to those agents about why they should have stayed in school.  


Develop a comprehensive and fair monitoring form. A good quality monitoring form contains not only all of the criteria that drives the customer experience, but also all the company- and industry-based compliance items that keep your organization from facing any indictments.

In top contact centers, the monitoring form is broken into several key categories (e.g., Greeting, Accuracy, Professionalism/Courtesy, Efficiency, Resolution, etc.), with each category – and the specific criterion contained within – assigned a different weighting depending on its perceived impact on customer satisfaction. For example, “Agent provided accurate/relevant information” and “Agent tactfully attempted to up-sell after resolving customer issue” would likely be weighted more heavily than “Agent didn’t spit while saying ‘thank you for calling’" or “Agent remained conscious during after-call wrap-up”.

In developing an effective monitoring form that agents deem fair and objective, smart managers solicit agent input and recommendations regarding what criteria should or should not be included, and how agents feel each should be weighted. Showing agents such respect and esteem is a great way for you to foster engagement and a great way for me to make money if I ever write a book aimed at agents.


Invest in an automated quality monitoring system. There are contact centers that still rely mainly on real-time remote listening to evaluate agent-customer interactions. There are also doctors that still use leeches for bloodletting.

If your center is staffed with more than 20 agents and you want a shot at lasting customer satisfaction, continuous agent improvement, and an invitation to private vendor cocktail parties at conferences, you must invest in an automated quality monitoring system. There is simply no better and faster way to capture customer data, evaluate performance and spot key trends in caller behavior and agent incompetence.

I’m certainly not saying that other monitoring methods are not useful. Real-time remote observations, side-by-side live monitoring, mystery shopper calls, hiding beneath agents’ workstations – these are all excellent supplementary practices in any quality monitoring program. But they should do just that – supplement, not drive the program.


Monitor ALL contact channels, not just phone calls.  As a researcher, I’m always amazed by how many multichannel contact centers have formal monitoring process in place only for live agent phone calls. According a study by ICMI, fewer than two thirds of contact centers that handle email contacts monitor customer email transactions, and fewer than half of centers monitor customers’ interactions with IVR or web self-service applications.

By virtually ignoring quality outside of the of traditional phone channel, contact centers allow poor online and automated service to continue, creating a breeding ground for customer ire and high operating costs. Failure to monitor the email and chat channel will not only lead to agents’ errors and poor service going unnoticed, it can actually propagate bad service. Agents who see that the center is so focused on the phones but not on email or chat are likely to give it their all during customer calls but let quality slip a bit when tackling contacts via text. They may even use…gulp…emoticons. :0 

The best contact centers have a formal process in place for evaluating agents’ email and chat transcripts for information accuracy, grammar/spelling, professionalism, and contact resolution. In addition, these centers continually test their IVR- and web-based self-service apps to ensure optimal functionality, as well as monitor those apps during actual interactions to make sure that customers aren’t being thrown into IVR dungeons or abandoning web pages to rip the company a new one on Twitter.

Contact center managers have been clamoring for more surefire hiring methods for years. They have lost faith in traditional hiring tactics like telephone pre-screenings, personality tests and live interviews – complaining that such tactics provide little insight into whether or not a candidate will remain committed to customer care and a life of poverty.

Great news: A team of top-notch doctors and psychiatrists recently developed a contact center-specific medical exam that promises to revolutionize agent hiring and retention. Following is a detailed description of each test that makes up the exam:


disStress Test. This is somewhat similar to the traditional stress test used by many physicians, but instead of placing agent candidates on a running machine to evaluate their cardiovascular condition, they are put in a room with a phone and then sent 100 customer calls in 60 minutes.

Candidates who handle between 70-100 calls before losing consciousness should be hired by the contact center immediately. Those who handle between 40-70 calls before losing consciousness should be kept for further testing. Those who handle between 1-40 calls should be rejected immediately. And those who refuse to take even a single call should be placed on the company’s “executive training” track.


Electro-mail-ogram. This test is similar to the more familiar electromyogram, but where the latter features the sticking of painful electric needles into the candidate’s muscles to test for degenerative tissue/nerves, the former features the sticking of painful electric needles into the candidate’s frontal lobe to test for degenerative spelling/grammar. After each EMG, managers receive a full diagnostic report on the candidate’s written communication skills – including a ranking of each candidate from 1-10, with 10 being “masterful wordsmith” and 1 being “college graduate.”

The test is absolutely essential for contact centers in need of e-support agents who will be able to effectively handle customer email. It’s also good for contact centers that enjoy making their applicants cry.


CHAT scan. Not to be confused with a CAT scan, which provides a highly detailed computerized image of a subject’s brain and inter-cranial fascia, a CHAT scan provides a highly detailed computerized image of a subject’s wrist and fingers. The latter test determines whether or not an agent candidate has the proper carpal/metacarpal makeup to succeed in the physically demanding and fast-paced web chat environment. Specifically, the test reveals if there is any existing or potential weakness/abnormalities in any of the muscles and tendons needed for rapid typing or for flicking off managers when their back is turned.

A thorough CHAT scan will also identify if a candidate’s wrist/hand strength is overly excessive. Such brute strength can be a detriment to e-support efficiency, as the agent will be less likely to focus on chat sessions and more likely to focus on trying to remove the shackles that confine him to his workstation.


Rep-lex Test. Just like a reflex test, only completely different. Where a reflex test features the tapping of the patient’s patella tendon to see if they respond with an involuntary kick, a Rep-lex test features the flashing of the phrase “200 calls in queue” across a readerboard to see if the agent candidate responds with a panic attack. Such a traumatic response shows that the candidate truly takes customer care to heart. If, instead of the desired panic attack, a candidate responds by yawning or taking a book out and reading calmly, it’s best to eliminate the candidate from the running, or, if yours is a software support contact center, hiring them as a senior agent.


Flex-ray. This is like an X-ray, but focuses only on the patient’s spinal column. A typical Flex-ray test measures the flexibility of the spine and determines whether or not the candidate is likely to bend over completely backward for the contact center.

Candidates with abnormally rigid vertebrae should not be considered for contact center work, unless of course the company is in need of a scheduler. The ideal is to find candidates with virtually no backbone to speak of, as such individuals are not only easy to boss around, they are able to scrunch up enough to work in cubicles as small as 2’ x 2’, thus saving the company thousands of dollars in facility expenses.



NOTE: No contact center agents were harmed in the making of this blog post. The same will not be said if you actually end up using the medical exam Greg has described. 

 
 
One of the keys to success in managing a call center is being prepared for the chaos and destruction that lurks around every corner in this dangerous world.  Despite the constant threat of total catastrophe and mayhem, many call centers don’t have a formal disaster recovery plan in place.

It isn’t clear whether the leaders in such centers are unaware that complete calamity could strike at any second, or if they are aware of it but simply don’t know how to deal with it. Assuming the latter is the more common case, I’ve decided to share several tips on developing an effective disaster recovery plan. Follow this list of “do’s” and “don’ts” to ensure that your call center has at least a snowball’s chance of surviving the cataclysm that will likely befall it soon.

DO organize a Disaster Recovery Task Force to develop and oversee the implementation of your call center contingency plan. The task force should be composed of managers, supervisors, agents, IT specialists and a good bartender, and should come up with recovery guidelines for a variety of disaster scenarios, including an earthquake, extensive system failure, or center-wide hangover following a staff barbeque. Be sure to select a leader of the task force, as having a single individual in charge helps to keep everybody focused and ensures that there is somebody to blame outright should the recovery plan fail miserably.

DON’T select an outsourcer located in the same zip code as your call center to handle customer contacts during disasters. If your center is scooped up by a tornado, you’re going to need a company that still has a roof and walls to pick up your slack. Agents at outsourcing firms are under enough pressure as it is without having to worry about dodging shards of flying glass during calls.

DO take advantage of your own resources if your organization has more than one call center site. Having multiple call center locations is the best way to minimize damage during a crisis situation. Meet with managers of each call center site to discuss such important disaster planning issues as emergency call-routing processes, data security, customer notification, and how to have a panic attack without your agents knowing it. If your company currently has only one call center, start looking on craigslist for good deals on some used ones.   

DON’T forget to put the plan in writing, and make sure it contains short and concise sentences that clearly state each step because if it contains long and complex sentences then it becomes harder to understand and thus increases the likelihood that your call center will be unable to react quickly in the event of a disaster and stuff like that. Clarity and brevity are key. 

DO educate the entire frontline regarding the disaster recovery plan. It’s important not to leave your agents in the dark – there will be plenty of time for that when a hurricane or flood destroys all the power lines in your area. Make sure your agents fully understand the plan and their specific role in it. Occasionally test the plan by screaming “Fire! Fire!” and observe how agents react under pressure. Such drills are most effective if you are able to hide your giggling.

There are few better times for call center professionals to over-indulge and act happily insane than during Customer Service Week (October 3-7). It’s our own special week of the year to shine and celebrate, and to punch people in Marketing without getting in much trouble. I personally spend the entire week hooked up to an IV that pumps Red Bull into my system 24 x 7 while I run around shouting “Customer service ROCKS” from the rooftops – unless I’m lucky enough to land a speaking gig that week, in which case I do the same thing from behind a podium.

The past few years, however, the struggling economy has put a serious damper on many companies’ Customer Service Week celebrations. Some forsake the week entirely, claiming they just don’t have the budget to throw CSW parties or provide staff with any special rewards or recognition.

That is such a crock. There are plenty of ways to embrace CSW and show your frontline employees just how valued and appreciated they are when they aren’t screwing up. Following are just a handful of ways to do CSW right – without having to bust open the piggy bank or search through agents’ pockets for loose change.

Remove agents’ ankle monitors. While having agents wear ankle monitors to ensure they never leave their workstation for any reason makes sense most of the time, it can be a little demoralizing during CSW. So why not free your agents of their electronic shackles as a gesture of appreciation? Doing so will let them know you value and trust them – at least for five days in October each year. And it won’t cost the call center a dime, unless of course your agents take advantage of their newfound freedom and abandon their shift during peak periods to catch a matinee at the mall.

Use candy to reward the non-abuse of customers. I once worked as an agent, so I know how challenging it can be to get through an entire call without swearing at or hanging up on the customer. Since CSW is the perfect time to reward and recognize notable achievements and to be nice to customers, consider giving candy to agents who somehow find the strength to not abuse callers for a day or two during the week. Such an incentive is a win-win: Customers won’t have to endure as much agent vitriol as usual; and agents – if successful in their attempts to not openly disgrace callers – will get to enjoy shorter shifts due to their sugar-induced coma.

Wield a softer whip during coaching. Another effective and affordable way to demonstrate your respect and admiration for agents during CSW is to strike them with less force when delivering post-call feedback. Since it can be difficult to train coaches and supervisors to snap their whips more softly than they’re accustomed to, it’s a good idea to replace the center’s normal chain whips with more agent-friendly leather ones.

While CSW is a time for joyous celebration, it’s important for agents to realize that the use of a softer whip is not a permanent change, but rather a special treat reserved for a special week. Make sure they understand that full-force floggings during coaching sessions will resume the second the clock strikes midnight on October 7, which is also when they’re ankle monitors should be re-attached.

Many of you probably read the title of this post and thought, “Oh great, another rant from some self-important rabble-rouser who feels he has to constantly question authority and shake things up.”

That was my intention, at least.

I know, I know, there’s enough negativity in the world as it is, what with the lagging economy and the cancellation of All My Children. But I feel that I must express my angry views on several irksome issues and trends that currently plague the call center industry – not just because I feel they are detracting from our collective success, but also because I crave attention.



Overly decorative terms for frontline staff.  There has never been a universally accepted term in our industry for the “folks on the phones”. Agent. Rep. CSR. Associate. I don’t really have an issue with this per se, but I do feel that some call centers have taken things too far – using such terms as “Customer Contact Engineer”, “Headset Hero” and “Service Level Soldier” to describe frontline staff.

Instead of trying to make agents feel important by giving them ostentatious monikers, try making them feel important by paying them what they are worth and installing a window or two in the call center.

I encourage creativity, just not in this instance. If I write an article on your call center and you ask me to change “agents” to “Customer Ambassadors” in the final draft, I might just have to take a swing at you.
 

Deceptive conference session (and webinar) titles. While attending an industry event a few months ago, I sat in on a session whose title caught my attention in the conference brochure: “10 Surefire Ways to Obliterate Agent Attrition”. Sounded pretty exciting, but when the speaker opened his presentation with a complex mathematical equation to calculate turnover and some motivational quotes from his high school guidance counselor, I knew he wasn’t going to deliver.

Using deceptive session titles to attract conference (and webinar) attendees is unfortunately becoming the norm in our industry. Therefore, I recommend we create a law that requires all sessions to have short, unappealing titles like, “Quality Monitoring: An Important Thing”, or “Agent Training: Why Not?”. This will help to lower attendees’ expectations and increase the chances that the speaker will make it back to his or her room without being flogged by fruit.


An unhealthy obsession with “best practices”. How do you get 100 call center professionals to jump off a cliff? Tell them it’s a best practice.

I must get 20 emails a week from managers and supervisors who want to know what’s “best practice” (or “industry standard”) for things like service level objective and call abandon rate. I used to try to explain to such people that industry-wide best practices don’t exist, but they threatened to harm me and my family if I didn’t help. So now I just make up answers to appease them and get back to my nap. My standard response is: “Every world-class call center I have ever encountered answers 108% of calls within three seconds and has negative 1.7% abandonment. They also require all agents to wear Lederhosen on Fridays.”   

My advice is for you to ignore so-called “best practices” and instead focus your attention on determining what is best for your specific center based on what your specific customers and agents want and expect.
